The online grocer has been a relatively late mover in pivoting from its scheduled delivery model to instant fulfilment, allowing rivals such as Blinkit, Swiggy Instamart and Zepto to consolidate their lead. Industry estimates suggest Blinkit alone commands nearly half the quick commerce market, with Instamart and Zepto further tightening the competitive landscape.
BigBasket’s delayed transition has made it harder to win over customers who have already been onboarded by competitors offering faster delivery, deeper assortments and steep discounts.
“They were not late in grocery per se, but late in changing the model… and now they are playing catch-up,” said Satish Meena, researcher at Datum Intelligence.“ A lot of customers today don’t even want to try BigBasket because they already have better options.”
The challenge is structural. Rivals have poured billions into building dense dark store networks and funding aggressive discounting, while BigBasket faces tighter capital discipline under Tata Group’s mandate to rein in losses. This has limited its ability to match the scale and intensity of competition.
“The amount of money these companies are putting into discounts and infrastructure is very high, and that’s difficult for BigBasket to match given the pressure to control losses,” Meena added.
Menon’s exit comes at a critical juncture, with Tata Group looking to bring in new leadership that can sharpen execution and chart a clearer path to profitability. The move is part of a wider push to recalibrate its consumer internet bets, including BigBasket and Tata 1mg, amid rising losses and intensifying competition.
However, analysts caution that leadership change alone may not be enough. BigBasket is still grappling with fundamental questions around customer segmentation, market positioning and capital allocation, especially as it seeks to scale its quick commerce offering, BB Now.
With rivals continuing to expand aggressively across metros and smaller cities, BigBasket’s next phase will hinge on its ability to differentiate, identify its core customer base, and compete effectively without the same level of capital firepower.
